Content Builder Studio - Relaunch as a reels product: phone video in, finished reel out
We rebuilt Content Builder Studio from the ground up as a self-serve product: film a video on your phone, upload it with a call to action, and get a finished, branded reel for Instagram, TikTok and YouTube Shorts in 5 to 10 minutes. New design, new engine, new billing, new infrastructure.
This is the follow-up to our first Content Builder Studio case study: Content Factory & Platform for Dutch startup. The engineering behind the render pipeline is in part 2: A render pipeline that ships safely.

Why we changed everything
The first version of Content Builder Studio was a full content operation: planning, AI generation, professional review, scheduling and publishing, built around a team of specialists. It worked, but it was a service with software inside it. Every new customer still needed people.
At the same time we were producing short videos for our own projects, including YesTonite. The slowest, most repetitive part was always the same: someone films a talking-head video on a phone, and then an editor spends far longer than the video itself cutting pauses and retakes, adding captions, cards and sound, and making it look like the brand.
That was the job worth automating completely. So we kept the domain and rebuilt the product around one promise: film it on your phone, get a finished reel. No editor, no scheduling meetings, no onboarding call.
Decisions before code
Prove the engine on real content first. The editing engine started as an internal tool for our own talking-head shorts. Only once it produced reels we would publish ourselves did it become a product.
One input, one output. A phone video and a call to action in; a ready reel out. Everything else (style, logo, closing card, Instagram handle) is optional.
New design from scratch. Nothing from the old site was reused except the domain. The landing page shows the product working: a REC timecode, the cut animation removing pauses and retakes, and the same reel in different brand styles.
Pay per reel, not per seat. Credits on an append-only ledger, monthly subscriptions with a one-month rollover, one-time packs, discount codes, and a free first reel without a card.
No servers burning money while idle. Rendering runs on serverless workers that only exist while a reel is being made.
How it works for the customer
1. Film. Talk to the phone camera, no script. Slips, pauses and second attempts are fine.
2. Upload. Add the video and a call to action, exactly as it should appear. Uploads go straight to storage in parallel parts, with an optional in-browser compression to 1080p for slow connections.
3. Download. In 5 to 10 minutes the reel is ready: pauses and retakes removed, captions that highlight the spoken word and never cover the face, branded cards, sound, and an optional closing card with the customer's Instagram account.
When a customer signs up, the studio builds a personal style for them: colours, fonts and caption look. Every reel keeps that style, so the account looks consistent without a designer.
What happens inside
Each reel goes through the same steps, and the customer sees the progress live:
Prepare the source: HDR footage is tone-mapped, colours are converted correctly for phones.
Transcribe the speech on a GPU, with the spoken language detected automatically.
Edit: an AI editor reads the transcript and decides what to keep, removing pauses, slips and repeated takes while keeping the best one.
Cut, caption and lay out the reel in the customer's style.
Render the final vertical video.
Check quality automatically: captions covering a face, a frozen picture, long silences, loudness and format. If something fails, the reel page explains it in plain words and offers a free re-render.
Around the product
Sign-in with email, Google or Telegram; branded emails; English and Russian interface.
Billing through lava.top: subscriptions, one-time packs, renewals, cancellations, refunds and discount codes, all driven by webhooks and recorded in the ledger.
Prices, products and discount codes are edited by the team in the admin panel; the site and checkout pick them up within a minute.
Feedback on every reel and short service surveys after the 1st, 5th, 10th, 20th and 40th reel become tickets for the team, with a status and an internal note.
An admin dashboard with usage, upload and render statistics.
Outcome
Content Builder Studio went from a people-heavy content service to a self-serve product that a customer can try in minutes without talking to anyone. Editing work that used to need a person now takes 5 to 10 minutes of machine time, at well under a dollar per reel in AI and compute, and the customer only pays for what they make.
The product is live with paying plans: a free first reel, 10 reels a month for $39 and 30 reels a month for $99, plus one-time packs. More than a hundred automated checks run on every change, and new versions of the render engine roll out on their own without interrupting reels in progress.

Thinking about turning a service into a product?
The hardest part is deciding which job to automate completely. We help founders find that job, prove it on real work first, and ship a product people can pay for in weeks, not quarters.
